High Cortisol At 40: What Nobody Tells You

June 7, 2026 · 11 min · Zac Armstrong

Hustle culture is lying to you and it’s acting as a biological weapon against your heart, your hormones, and your lifespan.

As an executive or high-performing founder, everyone celebrates your 5 AM calendar and relentless work ethic. But nobody is looking at your blood work. In this video, we pull back the curtain on executive burnout and explore the devastating reality of leaving your nervous system locked in a permanent state of sympathetic overdrive (fight-or-flight). We break down exactly how chronic stress chemically crowds out your testosterone, triggers visceral fat accumulation around your organs, and quietly accelerates your risk for a major cardiovascular event in your 50s.

You can’t eliminate the stress of running an empire, but you can force a biological off switch. I share two completely free, highly effective tools you can start using tonight, tracking Heart Rate Variability (HRV) and implementing a 60-minute digital sunset with down-regulation breathing,to manually pull the brake on your nervous system and reclaim your sleep, health, and family presence.

0:00 Two videos ago, we exposed a broken system. Last video, we fixed your 3:00 p.m. crash. Today goes darker because underneath the energy crash, there is something most executives never look at, and it is the one that can kill you. They put you on a stage and they call you relentless. They wrote about you in the trade press. Your business partner told the room you were the hardest working person he has ever met. Your team brags about your 5:00 a.m. calendar to the new hires like it’s a selling point, and not one of them has looked at your blood work. Not one of them knows that your testosterone is in the basement, that your cortisol has not returned to the baseline in months, that your resting heart rate is climbing, and that your body, it is quietly accelerating towards a cardiac event that while everyone else around you applauds the pace, is what is causing it. You’re treating your body like a rental car, and the engine is about to blow. Hustle culture is lying to you, and today I’m going to show you exactly what it is doing to your heart, your hormones, and your lifespan. I will give you two tools that will force your biology back from the edge. But first, you need to see what is actually

1:01 Happening inside your body right now because it’s worse than you think. 77% of the executives that I speak with are clinically burned out. Not tired, not stressed, burned out. And that there is a biological difference. When you live in a constant state of high stress executive friction, your sympathetic nervous system, which is your flight or flight switch, never shuts off. You’re not flipping it on for emergencies and then recovering, you’re living in it. It’s your default state, and your body is not designed for that. Your nervous system has two modes. Sympathetic is the gas pedal, fight, flee, perform, react. Parasympathetic is the brake, rest, recovery, and rebuild. In a healthy system, you toggle between them. Stress hits, you ramp up, stress passes, and you come back down. In your system, the gas pedal is floored and the brake cable is cut. You’re revving at the redline from the moment your alarm goes off until the moment you collapse in bed. And even then, your nervous system does not downshift because you’re not trained it not to. Here’s what happens when you live in that sympathetic overdrive.

2:01 First, chronic cortisol elevation. When cortisol stays elevated, it does not just store visceral fat. It signals your body to protect your organs from a perceived famine. Your body thinks you are in danger. So, it wraps the fat around your liver, your kidneys, and your heart. Not because you ate too much, because your stress hormones told it to. Second, your endocrine system starts shutting down. Cortisol and test testosterone compete for the same hormones. When cortisol stays high, testosterone gets chemically crowded out. Your free testosterone plummets, not gradually. It falls off the cliff. And with it goes your drive, your clarity, your recovery, and your physical presence. The man who used to walk into the room and start owning it start shrinking. Quietly, but everyone notices. Third, this is the one that should scare you. You are accelerating cardiovascular disease. Chronic sympathetic activation increases your resting heart rate, raises your blood pressure, drives systemic inflammation, and damage your arterial walls. This is not theoretical. This is a mechanism by which

3:01 High-performing men end up with cardiac event in their early 50s. They were grinding. They were the hardest workers in the room, and everyone around them confused their output for health. I’ve sat across from these men. I’ve looked at their panels, and I can tell you the ones who scared me the most were the ones who looked the most put together on the outside. It is the most dangerous lie in an executive culture that your building to push through who proves you are fine. It does not prove you’re fine. It proves you are good at ignoring warning signals. And the warning signals, they do not care whether you acknowledge them. You’re trading your life for a P&L statement. And the P&L will survive with or without you. Your family, it will not. You cannot eliminate executive stress. That’s the reality of your job. But you can force the biological off switch. You can train your nervous system to downshift even when your calendar says there’s no room for it. And if you do not force that switch, your body never finds it on its own, not at your level. Two tools, both free, both take you less than what you think. Tool number one, start tracking

4:01 Your heart rate variability, your HRV. Most people know their resting heart rate, but your HRV is a different measurement and it is far more useful. Heart rate variability measures the variation in time between each heartbeat. A higher HRV means your nervous system is flexible. It means you ramp up when it needs to and come back down when the threat passes. A low HRV means your nervous system is stuck. It is rigid. It cannot toggle between sympathetic and parasympathetic. It is locked in fight or flight. HRV is the ultimate lie detector for your nervous system. You can tell yourself you’re fine. You can tell your wife you are managing the stress, but your HRV is going to tell you the truth. And for most executives I work with, the number is alarming. Now, knowing your HRV is a diagnosis. The question is, how to drive it up? Which brings us to the tool number two, the 60-minute digital sunset. 60 minutes before your head hits the pillow, every screen goes off. Phone, laptop, tablet, TV, all of it.

5:01 Gone. And I know what you’re thinking. I have emails, I have messages, I have things that need my attention. I hear you. And I’m going to tell you, those things will be there in the morning. What will not be there in the morning is the deep sleep you’re about to sacrifice by staying on those screens. Here is why the screens matter. The blue light from your devices suppresses melatonin production, but that is the part everyone already knows. The part they do not tell you is that the content itself keeps your sympathetic nervous system engaged. Every email you read, every Slack notification, every news headline is a micro-stressor. Your brain processes each one as a low-grade threat. So, even though you are lying in bed, your nervous system is still in that fight or flight mode. You close a laptop, you roll over, and your brain, it starts doing a dry run of tomorrow’s anxieties while you sleep. You’re not recovering. You’re rehearsing. The digital sunset creates a hard boundary. 60 minutes of no input, and into that space, you add the second piece of down-regulation breathing. 4 seconds in,

6:01 6 seconds out. That is the ratio. The exhale is longer than the inhale on purpose. A longer exhale activates your vagus nerve, which is a primary brake cable for your parasympathetic nervous system. It physically signals your body to downshift. Your heart rate drops, your blood pressure drops, and your cortisol it starts to clear. You do this for 5 to 10 minutes in the dark, after the screens are off, and before you go to sleep. You’re not meditating. You’re not doing yoga. You are manually pulling the brake on the nervous system that has forgotten how to find it on its own. Here is what changes when you do this consistently. Your HRV starts to climb within 2 weeks. Your deep sleep increases because you’re in in the night in a parasympathetic state instead of sympathetic one. Your testosterone production improves because testosterone is manufactured during deep sleep, and you are finally getting it. Your morning cortisol normalizes because your body actually recovered overnight instead of running damage control. 60 minutes of no screen, 5 minutes of breathing. That is the off switch. And if you do not pull it, nobody pulls it for you. Let me tell

7:02 You what happens when you go to your primary care doctor with these symptoms. You will tell them you’re stressed, that you’re gaining weight around your midsection, that you’re not sleeping, and that your energy is gone. And here’s what they’re going to do. They’re going to check your blood pressure. It’s going to be elevated. Then they’ll run a basic lipid panel. Your LDL is high. They’re going to hand you a blood pressure pill and a statin. And they will tell you to try to relax. That is the entire intervention. I see the aftermath of this every week. A man walks into my office with a bag of prescriptions and no idea what’s actually driving the problem. They’re not checking your cortisol pattern throughout the day. They’re not looking at your free testosterone. They’re not running an advanced lipid panel that shows particle size and density, which is exactly what predicts cardiovascular events. They’re not looking at inflammatory markers like HS-CRP that tells you whether your oral walls are under attack right now. They’re not asking about your HRV or your sleep architecture. They are chemically masking a biological breakdown. The blood pressure pills lowers the number off the cuff. The statin lowers the number of lipid panel. Neither one addresses why these numbers

8:02 Are where they are, the root cause, the chronic sympathetic activation, the cortisol flood, the endocrine suppression. That is still running underneath and it’s getting worse. Your primary care doctor is not a bad person. They are operating inside a system that is incentivized to wait until you are sick and then manage the symptoms. It was not designed to catch the slow decline of a high-perform man who looks fine on paper but is biologically falling apart. Walking away from this and hoping that it will get better when the work slows down is how high-performing men end up dead at 52, leaving their empire to someone else. Work does not slow down, not for the men at your level. And the biology does not wait for you. Your doctor was just trained to find a disease and treat it. That is an important job, but it’s a different job than what I do. Your doctor steps in when something breaks. I step in to make sure it does not break in the first place. That is not a competition. That’s two different lanes. And right now, nobody is in the lane that matters most for you. I want to say something that is going to be uncomfortable. The man your family needs

9:02 Is disappearing. Not because you’re a bad husband or because you’re a bad father, because your biology is consuming you faster than you can replace it. You snap at your wife because your cortisol is spiked for 14 hours and you have nothing left. And then you fall asleep on the couch at 8:30 because your body has been in fight or flight since 5:00 a.m. and it’s finally crashed. Your kids learn to stop asking you to play because the answer is always not right now. You built your empire so your family can have a better life. But the empire is now taking the man out of the family. And if you’re not here, if the engine blows at 52 or 55 or 58, the empire goes. The bills get made, the P&L gets managed by someone else. Your family, they don’t get someone else. That is the trade you are making right now, and most men do not see it till it’s too late. Here is what you know now. Hustle culture is not a badge of honor. It is a biological weapon pointed at your heart, your hormones, and your lifespan. Your sympathetic nervous system is locked in overdrive, and without intervention, it will not

10:02 Come down on its own. You have two tools. Track your HRV. It will tell you the truth your willpower will not. And implement the 60-minute digital sunset with down regulation breathing. Force the off switch. Start tonight. But, if you want to know exactly where your stress load sits, and how close to redline you really are, we need data. When you come to me, we pull an 80-plus biomarker blood panel. We map your cortisol curve. We put a Whoop on your wrist to track your HRV and your recovery every night. And we build a protocol that reverses the root cause instead of masking the symptoms. We monitor your stress load like a dashboard on a sports car, and we intervene before the engine blows. You built something worth protecting. The company, the family, the legacy. All of that is worth being alive for. All of it is worth being present for, and you deserve to enjoy it, not just maintain it from a hospital bed, or hand it off to someone else because you ran out of time. 11:02 Of you were athletes. Some of you were military. You remember what your body used to be able to do. The gap between who you were and who you see in the mirror is not aging. The training that got you there is destroying you now. That’s next.
